You Got the Quote, You Got the Delivery, and Then You Got the Headache

- The redo cost: $22,000 on a 1,500-unit order. That adds $14.67 per fitting.
- The delay cost: Three weeks of project downtime. Hard to quantify, but easily in the tens of thousands.
- The relationship cost: Months of back-and-forth, trust erosion, and the mental energy of managing a difficult vendor.
Bottom line? The "cheaper" vendor ended up costing us way more than the premium vendor would have. The $15.80 fitting? That was the actual cheaper choice, if you calculate the full TCO.
I now calculate TCO before comparing any vendor quotes. It's a simple spreadsheet: unit price + anticipated rework rate + risk premium + timeline cost. Most procurement people don't do this. They're trained to focus on the first number. But the first number is a lie. It's the starting point, not the finish line.

The 'budget is better' thinking comes from an era when supply chains were less complex and specifications were looser. That era is gone. Today, a spec is a legal document, not a suggestion. And the vendors that treat it like a suggestion are the ones that will cost you your reputation.
My experience is based on about 200 orders with mid-to-high-end vendors. If you're working with boutique or ultra-premium segments, your experience might differ. But for anyone in the energy and mining equipment space, where failure isn't an option and downtime is measured in millions? The TCO framework is the only honest way to evaluate a supplier.
If I could redo that Q1 2024 procurement, I'd invest in better specifications upfront. I'd add a clause requiring vendors to submit an interpretation memo confirming they understood every critical dimension. But given what I knew then—that the vendor had a good reputation—my choice was reasonable. It was also wrong.
